Rush it at 170 and you finish near 2 minutes 56 seconds. That half-minute spread is the difference between landing your close and being waved off stage, which is why the number on its own is the least useful part of this page.

2. 2Evidence, 250 to 300 words. One story told properly beats three told in summary. Name the people, give the specifics.
3. 3So what, 80 to 120 words. Connect the evidence back to the claim explicitly. Audiences rarely make the jump on their own.
4. 4Close, 40 to 60 words. Return to the opening image and stop. Do not add new material here.

Before you deliver it

Time yourself reading it aloud twice, not once. The first read is always faster because you are reading rather than performing. Add roughly 10 percent to whatever the calculator says if you plan to pause for effect or wait out a laugh.
