How many words is a 20 minute speech?

A 20 minute talk is about 3000 words at an average speaking pace of 150 words per minute. A deliberate 130 gives you 2600 words and a fast 170 gives you 3400. Twenty minutes is the default conference slot, and the default slot rarely delivers twenty minutes of talking. Room changeover, a host introduction, and a laptop that decides to update all come out of your allocation. TED sets its hard cap at 18 minutes, which is a useful target for a 20 minute booking. Eighteen minutes is 2700 words.

What fits in 20 minutes

Three thousand words supports a full argument with a real objection handled inside it. A conference talk fits an opening story, three sections, a counterargument you take seriously, and a close. Twenty minutes also holds one live demonstration of about three minutes, provided a recorded backup is queued up. Five sections at this length produce a talk nobody can summarize afterward.

A structure that fits

1. 1Story open, 300 to 350 words. One scene, one person, one turn. Leave the story unexplained for now.
2. 2Thesis, 150 to 200 words. The claim in a single sentence, then a map of the three sections coming.
3. 3Section one, 600 to 700 words. Strongest evidence first, since attention peaks early.
4. 4Section two, 600 to 700 words. The mechanism. How the thing actually works.
5. 5Objection and close, 700 to 800 words. State the best case against you, answer it, then return to the opening scene and finish it.

Before you deliver it

Twenty minutes needs five full run-throughs, and the fifth teaches you something the first four missed. Record one into a phone camera and watch it back at normal speed, which is uncomfortable and faster than any feedback a friend will give you. Time each section separately, because a 20 minute talk overruns in exactly one place and finding that section is the whole job. Then cut two minutes on purpose so the room stays yours when Q and A starts late.
